The Costs Hiding Between the Line Items

The Operator
Fuel is easy to count. The operating conditions that waste it are harder to see.

A fuel report can show purchases and kilometres. It cannot explain whether a trip was avoidable, a crew waited for a load, or a delivery arrived before its workfront was ready.

THE FIRE
Costs accumulate between handoffs: repeat deliveries after unclear instructions; vehicles dispatched before access is confirmed; labour waiting for equipment; and supervisors chasing information across messages. A necessary extra trip and an avoidable repeat trip can look identical in a monthly total.

THE BLUEPRINT
1. Record the event against the original plan. Capture the site, vehicle or crew, time lost, reason and supporting evidence.
2. Investigate the cause before assigning blame or claiming savings. Establish what was within the team’s control and what confirmation, sequencing or handover failed.
3. Change one control, name its owner and compare subsequent results over a consistent period. Check whether the improvement displaced cost elsewhere.

THE METRIC
Track repeat trips by verified cause, waiting crew-hours, delivery readiness and actual operating cost. Avoid counting the same loss twice. Fuel, labour and vehicle estimates may overlap.

For illustration, four people waiting two hours represents eight crew-hours. At an assumed loaded rate of R150 per hour, that is R1,200 of labour-cost exposure. It is not automatically R1,200 of recoverable cash: the wages may still be payable and the work may be recovered later.

Find the cause, change the control, then measure whether cost actually falls.

The result is a scenario estimate, not an audited saving.

Put this into practice

Let the fleet cost reviewer reconcile approved estimates and received invoices against the repair reference.

Keep Estimated cost and Invoiced cost distinct, with one stated currency and the invoice evidence linked.

Begin with one example using Asset ID, Repair reference, Estimated cost, Invoiced cost, Currency. Give the record a stable identifier and connect any unresolved issue to an owner and next action. Ask the receiving reviewer to explain the decision the record supports before expanding the process.
